Quarterly LLM Visibility Audits: A Simple Process To Stay Ahead

LLM visibility drifts because the answer supply chain changes constantly. Competitors publish new comparison pages, review sites reshape narratives, and your own product and pricing evolve. AI answers also update unevenly, so what was true last quarter can quietly stop showing up. A quarterly audit turns this into an operational cadence: measure, diagnose, and ship fixes before performance drops.

Why quarterly, not yearly

Yearly audits miss the tempo of the market. In three months, a competitor can publish a comparison hub, a major review site can update its “best of” list, and AI answers can start preferring a new set of cited sources. Quarterly is frequent enough to catch drift early, and slow enough to avoid weekly noise.

The reason this works as a cadence is that AI answers are assembled from multiple sources and can vary by model and surface. Google documents that AI Overviews and AI Mode may use a query fan-out technique, issuing multiple related searches across subtopics and sources. That means one buyer prompt often produces multiple sub-answers, each with its own “winning page type.”

The quarterly ritual

The process below is built to be fast, repeatable, and comparable quarter over quarter.

Step 0: Prep (15 minutes)

Lock the inputs so the trend lines mean something.

  • Freeze the prompt universe (40 to 80 prompts)

    • Keep at least 70% constant quarter to quarter

    • Rotate 30% to reflect new products, launches, and emerging objections

  • Maintain a competitor set (3 to 8 brands)

  • Maintain a source set (top cited domains in your category)

    • Review sites

    • Publishers

    • Forums and communities

    • Partners

    • Vendors

    • Documentation

Output

  • One prompt sheet

  • One competitor list

  • One baseline source list

Step 1: Run the prompt panel (60 to 90 minutes)

Run prompts across the AI surfaces that matter to your buyers (AI Overviews plus 2 to 3 assistants).

Capture four fields per prompt:

  • Mention: is your brand included

  • Citation: is your domain cited, and which domains are cited

  • Positioning: best-for segment, differentiators, tradeoffs, constraints

  • Accuracy: incorrect statements, risky claims, outdated pricing, wrong category placement

Make the capture consistent:

  • Same geography, language, and device assumptions each quarter

  • Same prompt wording for the fixed 70%

Output

  • A prompt-by-prompt capture sheet with the four fields above

Step 2: Build a citation and source map (30 minutes)

Aggregate cited domains and rank them by frequency.

Then categorize them:

  • Review sites

  • Publishers

  • Forums

  • Partners

  • Vendors

  • Documentation

This becomes your category’s “citation gravity” map, showing which domains repeatedly shape answers.

Output

  • Top cited domains list

  • Source categories with frequency totals

Step 3: Competitive share of voice (30 minutes)

Compute a simple AI share of voice across the prompt set:

  • AI SOV = your mentions / (your mentions + competitor mentions)

Then identify:

  • Category ownership prompts where the same competitor appears repeatedly

  • Prompts where you are absent but a close peer is present

  • Prompts where you appear but are mispositioned

Output

  • SOV snapshot and quarter-over-quarter change

  • List of “ownership prompts” by competitor

Step 4: Content gap analysis (45 minutes)

Map each prompt to the asset type that should own the sub-answer. Then check whether you have a quote-worthy page that matches it.

Asset types to map against:

  • Category definition

  • Best-for segmentation (best X for Y)

  • Comparisons and alternatives

  • Integrations and prerequisites

  • Pricing model explainer

  • Security and compliance

  • Implementation guide

  • Proof assets and case studies

Classify each gap into one bucket:

  • Missing page

  • Weak structure (hard to quote, too much prose, no constraints)

  • Unclear entity language (inconsistent definitions, conflicting positioning)

  • Missing proof (claims with no support)

  • Poor internal linking (page exists but is not discoverable)

  • Outdated page (pricing, integrations, policies changed)

Output

  • Prompt-to-asset map

  • Gap list with classification and affected prompts

Step 5: Fix accuracy and story risk first (30 minutes)

This is the fastest way to reduce damage.

Prioritize corrective “ground truth” updates:

  • Short answer blocks

  • Clear yes/no statements

  • Constraints and “not a fit for” language

  • Tight boundaries on pricing, security, compliance, integrations

If you do nothing else this quarter, do this. A wrong mention can be worse than no mention because it spreads the wrong sales story.

Step 6: Turn findings into a 90-day backlog (45 minutes)

Prioritize by business impact and AI inclusion likelihood:

Tier 1: Decision assets that drive shortlist prompts

  • Best-for hubs

  • Comparisons, alternatives, versus

  • Pricing model, security, integrations

Tier 2: Sub-answer pages that support fan-out

  • Implementation prerequisites

  • Integration requirement pages

  • Decision criteria explainers

  • Constraints and tradeoffs pages

Tier 3: Corroboration work

  • Partner pages

  • Authoritative directories

  • Review site accuracy and completeness

  • Key third-party profiles

Backlog fields that keep it executable:

  • Page type needed

  • Owner

  • Effort level (S, M, L)

  • Expected impact (mention likelihood, citation likelihood, accuracy improvement)

  • Measurement checkpoint (next prompt panel run)

Output

  • A 90-day GEO backlog with owners and due dates

Step 7: Executive readout (20 minutes)

One page, no fluff.

Include:

  • What changed since last quarter

  • Where you gained or lost mention and citation share

  • Top 5 gaps and what is shipping next

  • Expected impact in the next 30 to 90 days

Google notes AI feature traffic is included in Search Console’s overall Web search reporting, so leadership needs to understand that clicks are no longer the only visibility outcome.
